Direct bookings
What does a hotel booking really cost?
The cost per booking includes more than the media budget. Here’s how to calculate and compare it with the OTA commission without the illusion of free direct bookings.

Why Management Needs to Know the Cost of Booking
When the CEO asks “how much does a direct booking cost us”, the answer should not just be “X euros for Google Ads”. The cost of direct booking includes multiple components and comparing it to an OTA commission only makes sense when everything is taken into account.
Components of the cost of direct booking
Media Cost
Budget for Google Ads, Meta Ads and remarketing. This is the most visible cost and the most easily measurable per campaign.
Formula: total media cost / number of attributed bookings = media cost per booking
Agency fee
Monthly fee for campaign management, tracking and reporting. Divide by the number of bookings per month.
Technology costs
Booking engine license, GTM/GA4 (free but setup has cost), CRM, email marketing tools. Separate fixed fees from those charged by booking, traffic or usage. A higher number of bookings reduces the unit share of only the fixed portion.
Payment costs
Enter the actual fees according to the contract with the processor: percentage and fixed part and relevant additional costs. The fees depend on the method of payment and the terms of the hotel.
Creative and production costs
Photos, videos, copywriting for campaigns. These costs are not monthly, but should be amortized over a period of time.
Total cost per booking
Total cost per booking =
(media cost + agency fee + technology + payment + creative)
/ number of direct bookings
Example for a hotel with 40 direct bookings per month:
| Component | Monthly Expenses |
|---|---|
| Google Ads + Meta | 4,000 € |
| Agency fee | 1,200 € |
| Booking engine | 300 € |
| Payment (illustrative assumption) | 400 € |
| Total | 5,900 € |
| Cost per booking | 148 € |
This is an illustrative example: the actual numbers depend on the hotel, the season and the volume.
Cost per confirmed booking vs completed stay
Important difference:
- Cost per confirmed booking - includes all bookings, including cancelled ones
- Cost per completed stay - includes only bookings where the guest is actually staying
The cancellation rate affects the actual cost. Hotel with 20% cancellation has a higher effective cost per completed booking.
Comparison with OTA commission
Take a commission from the contract and calculation of the specific OTA channel. Illustratively, the commission of 18% on the basis of 2,000 € is 360 €. It is a computational example, not a statement of market average.
Direct booking from 2,000 € with acquisition cost from 150 € looks more affordable. But:
- OTA brings visibility and reviews that have value
- Direct booking requires investment in the website, booking engine and brand
- Not every OTA booking can be converted to direct
Use the OTA commission calculator for an illustrative comparison but with an understanding of limitations.
Why Low Cost Is Not the Only Goal
A campaign with a cost of 80 € per booking can bring:
- bookings in quieter dates
- lower average value
- Guests with a higher cancellation rate
A campaign with a cost of 150 € can bring:
- bookings in peak season
- Higher average value
- Guests with high loyalty
Management should look at the cost per booking alongside average booking value and guest quality.
How to reduce cost per booking
- Improve booking funnel - more visitors who start a booking complete it
- Strengthen remarketing - return of guests who have already shown interest
- Optimize brand campaigns - protect existing demand at lower cost
- Increase average value - upsell, packages, longer stays
- Reduce cancellations - clear conditions, flexible rates
What to include in your monthly report
Monthly management report should contain:
- total cost per booking (all components)
- cost per booking per channel (Google, Meta, organic)
- cost per booking by market
- average booking value per channel
- Trend over time (not just one month)
Conclusion
Direct bookings are not free, but with proper monitoring, the hotel can know exactly how much they cost and compare with alternatives. The cost per booking is one of the most important KPIs for budget decisions.
To analyze the cost of your hotel, request a hotel audit.

Frequently asked questions
Is the lower cost per booking always better?
Not necessarily. A campaign with a lower cost per booking can bring in lower value bookings or in quieter dates. The quality of the booking is just as important as the cost.
How to compare the cost of direct booking with OTA commission?
Compare all direct acquisition costs (media, agency, technology, payment) with OTA commission for the same booking value. Use a calculator for illustrative comparison.
