Hotel dashboard: KPIs for marketing and revenue

A hotel director reviews a concise dashboard of marketing and revenue KPIs.
A dashboard is useful only when it leads to a decision about budget, channel or the booking journey.

Most hotel dashboards have too much data and too little decision making. A set of 40 charts looks impressive in a meeting, but management doesn’t know what to do with them.

A good hotel dashboard answers three questions: How much do direct bookings cost? Which channel brings the best revenue? Where do we lose guests in the booking process?

Principle: KPIs must lead to a decision

Every metric on a dashboard must pass a test: “What does management do if this number is red?”

If the answer is not clear, the metric does not belong to the dashboard; it belongs to the ad-hoc analysis.

Marketing dashboard: 10 KPIs

Level 1 Overview (top of dashboard)

  1. Direct bookings (month) - from booking engine
  2. Direct revenue (month) - from booking engine
  3. Total Media Cost - Google Ads + Meta
  4. Cost per booking - Media costs / Direct bookings
  5. ROAS - direct revenue / media cost

Level 2 Channels (middle part)

  1. Bookings by channel - GA4 with specified dimension scope and attribution model
  2. Cost per booking by channel - separately for Google and Meta
  3. Average booking value by channel - from GA4 purchase

Level 3 Funnel (bottom)

  1. Booking funnel rate - Book Now → view_item → checkout → purchase
  2. Funnel by device - mobile vs desktop rate

This is enough for a weekly marketing meeting. Everything else on request.

Revenue dashboard: 8 KPIs

Revenue team needs a different perspective:

  1. Occupancy - 30, 60, 90 days in advance (from PMS)
  2. ADR - average daily rate per channel
  3. RevPAR - revenue per available room
  4. Share of direct bookings - direct / total bookings
  5. OTA booking share - and trend
  6. Cancellations - rate and trend per channel
  7. Booking window - average number of days until arrival
  8. Booking cost vs OTA commission - Channel comparison

Common KPIs for both teams: cost per booking and share of direct bookings.

How to show: visualization without noise

What works

  • Big numbers with trend - "42 bookings (+12% vs last month)"
  • Colors with clear rule - green = on target, red = below threshold
  • Comparison with the previous period - not only an absolute figure
  • One chart per KPI - not five lines on one chart

What doesn't work

  • Pie chart with 12 segments
  • Table with 30 columns
  • KPI without definition (what is "conversion"?)
  • Data older than 48 hours for operational metrics

The tool does not matter: Looker Studio, Sheets or Power BI. The structure and pace of the update is important.

Weekly vs monthly dashboard

MetricsWeeklyMonthly
Reservations and revenueYesYes (closed month)
Cost per bookingYesYes
Funnel conversion rateYesTrend
Availability 90 daysYesSnapshot
ROASAccording to available dataReconciled, with the model and limitations stated
CancellationsNoYes
Booking windowNoYes

The weekly dashboard is operational: it shows what’s happening now. The monthly is strategic: it shows the trend and enables budget decisions.

Dashboard setup: from data to screen

Step 1: Data sources

  • Booking engine direct bookings and revenue
  • GA4 channels, funnel, purchase
  • Google Ads + Meta Media Cost
  • PMS occupancy, ADR, cancellations

More details on linking sources: consolidation of PMS and analytics.

Step 2: Validation

Before launching the dashboard, compare:

  • GA4 purchases against comparable booking engine records, with explanation of differences
  • Ads Cost in Dashboard vs Ads Platform (Identical)
  • PMS data with what the revenue team sees (identical)

Without validation, the dashboard spreads unreliable data faster than the spreadsheet.

Step 3: Definitions

Each KPI on the dashboard should have a tooltip or document with the definition:

  • "Direct booking = confirmed online booking through the hotel booking engine"
  • "Cost per booking = total media cost / number of direct bookings in the same period"
  • "Channel = selected GA4 dimension and model listed alongside report"

Without definitions, each team interprets the figures differently.

Rhythm of use

A dashboard that is not used in meetings is a dead dashboard.

Conclusion

The hotel dashboard is not a chart collection: it’s a decision tool. Select KPIs that lead to the agreed decision, validate the data before launch, and use the dashboard at each weekly meeting. Marketing looks at acquisition and funnel, revenue looks at occupancy and distribution, and cost per booking is a common language.

Frequently asked questions

How many KPIs does a hotel marketing dashboard need?

As a starting framework, we suggest a smaller set of key metrics. Adapt the number to the decisions your team needs to make; there is no universal rule for every hotel.

Do I need separate dashboards for marketing and revenue?

Yes, with some overlap. The marketing dashboard focuses on acquisition, the funnel and costs. The revenue dashboard covers occupancy, ADR, RevPAR and channel distribution. Shared KPIs include cost per booking and revenue by channel.

Direct bookings

What does a hotel booking really cost?

The cost per booking includes more than the media budget. Here’s how to calculate and compare it with the OTA commission without the illusion of free direct bookings.
